From bunch to bounty

The Borneo Post (19/07/2026) - OVER the years, I have brought many visitors to palm oil mills. Some were officials, bankers, customers, journalists, board members, students, foreign guests, community leaders and curious friends who had heard much about palm oil but had never actually seen how it was made. Most arrived with confidence. Most left with humility.

From outside, a palm oil mill looks simple enough. Lorries come in. Fruit bunches go in. Palm oil comes out. How difficult can that be? Then the mill starts running.

Suddenly there is noise from conveyors, steam escaping from steriliser doors, warm air pressing against the face, fruit tumbling, steel turning, oil flowing, boilers breathing and workers signalling. There is also that unmistakable smell of plantation meeting factory.
At that moment, even very intelligent visitors often wear the same expression: polite confusion.

Not because they are slow. A palm oil mill is simply not easy to understand on a first visit. It is not a museum with soft lighting and tidy labels. It is a living machine. It works with heat, pressure, timing, separation, recovery and discipline.

So this is my attempt to decipher what happens when oil palm bunches enter a mill, and why that journey matters far beyond the mill gate.

Let us begin with a simple question. If a mill received thousands of tonnes of fresh fruit bunches tomorrow, would it know exactly where every kilogram ends up? Not roughly. Not “we will know by month-end or year-end”. Exactly. That is the true test of a good mill.

A fresh fruit bunch, or FFB, is not simply turned into palm oil. It is split into several streams of value: crude palm oil, or CPO; palm kernel; empty fruit bunches, or EFB; mesocarp fibre; palm kernel shells, or PKS; and palm oil mill effluent, better known as POME.

In other words, a fruit bunch is not one product. It is a small factory sent by a tree.

From gate to weight

The journey begins at the weighbridge. Every lorry is weighed, recorded and received. To the casual visitor, this may look like paperwork. To the mill, it is the first act of accountability. If the incoming weight is wrong, everything that follows becomes doubtful.

A mill that does not measure properly is like a kitchen cooking for a wedding without knowing how many guests have arrived.

The fruit must also be processed quickly. Once harvested, the bunch does not improve by waiting. The oil has already been made by the tree. The task now is to preserve quality and recover value. Delay allows enzymes to begin their quiet mischief. Free fatty acids rise. Oil quality declines.

In plantation life, as in family life, delay has consequences.

From steam to stream

The first major process is sterilisation. The bunches are placed into large steel vessels and treated with steam. For first-time visitors, this is often the dramatic moment. The heat, sound and steam make palm oil no longer an argument in a seminar room. It becomes physical, industrial and very real.

Sterilisation stops deterioration, softens the fruits and helps loosen the fruitlets from the bunch. It is simply heat, pressure and engineering working with biology.

Then comes threshing. The steamed bunches are tumbled until the fruitlets separate. The loose fruits move on. The empty bunches are removed, although “empty” is not the same as “useless”.

The loose fruits then move to digestion, where heat and stirring help break the oil-bearing cells. Then comes pressing – the economic heartbeat of the mill. Out flows a mixture of crude palm oil, water and fine solids. The remaining press cake contains fibre and nuts.

“Ah, this is where the oil comes out.” Yes – but only partly.

The oil still has to be clarified. Through heat, settling, screening and centrifuging, oil is separated from water and solids. It is cleaned, dried and stored as CPO.

Later, at the refinery, CPO can become palm olein for cooking and frying, or palm stearin for margarine, bakery fats and confectionery.

So the journey from fruit to food is not one leap. It is a chain of careful separations. All natural. No chemicals added.

Meanwhile, the nuts from the press cake take another road. They are cracked to recover palm kernels. Palm kernel oil has its own life in soaps, detergents, cosmetics and oleochemicals. Palm kernel cake can be used in animal feed.

From waste to grace

The EFB can be returned to the field as mulch, composted, or used as biomass. In a well-run system, what looks like waste is often value waiting for its next appointment.

The shells are useful too. PKS can be used as boiler fuel or sold as biomass. The mesocarp fibre commonly goes into boilers to generate steam and power for the mill.

This is one of the quiet beauties of palm oil milling. Yesterday’s leftovers help power today’s processing.

Then there is POME. The name sounds as if it has already been found guilty in court. But POME is mainly wastewater from the milling process. Poorly managed, it becomes an environmental problem. Properly treated, it becomes part of the sustainability solution through methane capture, biogas and renewable power.

From one tonne of FFB, a mill does not get one tonne of palm oil. In broad illustrative terms, about 20 per cent may become crude palm oil. Other streams become palm kernel, empty fruit bunches, fibre, shell, effluent, moisture and solids.

Every tonne has many destinations.

That is why a modern mill cannot ask only, “How much FFB did we process?” It must ask better questions. How much oil and kernel were recovered? How much was lost? Were fibre, shell, EFB and POME properly used or treated?

Did the mill merely move volume, or did it recover value?

This is the part many visitors only begin to understand after walking through the warmth, noise and steam. Palm oil is not a single golden stream flowing politely from a fruit bunch. It is a disciplined recovery of many streams from one biological source.

A careless mill sees one product and many leftovers. A good mill sees many products and very few leftovers.

And this matters because palm oil is not just a commodity sitting quietly in export statistics. It is found in food, personal care, oleochemicals, biodiesel, animal feed, renewable energy and industrial manufacturing.

It touches kitchens, bathrooms, factories, fuel systems and rural roads. The world may argue loudly about palm oil, but it uses palm oil quietly every day.

If FFB supply is disrupted, the effect does not stop at the mill gate. CPO production falls. Refineries receive less feedstock. Cooking oil supply tightens. Food manufacturers feel pressure. Biodiesel and oleochemical industries adjust. Rural jobs, smallholder incomes and tax revenues are disturbed.

The fruit bunch, therefore, is not merely agriculture. It is food security, industrial input, rural income and energy potential. According to the latest 2025 MPOB figures, Sabah has 1.496 million hectares of oil palm – not merely planted land, but a living supply chain linked to 128 palm oil mills, and to thousands of rural livelihoods beyond the mill gate.

From soil to society

In Sabah, Sarawak and plantation districts across Malaysia, a mill is also part of the local heartbeat. It supports estates, smallholders, drivers, mechanics, welders, mill staff, contractors, shops and families.

To outsiders, a mill may look like pipes, tanks and chimneys. To rural communities, it can mean school fees, rice on the table, workshop income, clinic visits, medicine and the quiet dignity of regular work.

That is why stakeholder visits to mills matter. They are not merely tours. They are translations. We bring people through the noise and steam so they can see that palm oil is not born in slogans. It is produced through labour, timing, science, engineering, accountability and discipline.

Of course, the industry must still answer serious questions on land use, labour, biodiversity, methane capture, traceability, smallholders, certification and governance. Efficiency does not cancel conscience.

But neither should anyone pretend that palm oil can simply be removed from the world’s supply chain as easily as deleting a line from a shopping list.

Replace palm oil, some say. But replace it with what? Grown where? Using how much land? At whose cost? With what effect on food prices?

Boycotts are easy to print. Food security is harder to grow.

The humble fruit bunch teaches a practical lesson. Nature gives abundance, but not in ready-made supermarket packaging. Human skill must harvest, separate, recover, treat, reuse and account.

Every good step adds value. Every careless step loses it.

So the next time we see cooking oil in a kitchen, soap beside a sink, biodiesel in a policy paper or biomass in an energy plan, perhaps we should remember the journey.

Somewhere, a ripe fruit bunch was cut. A lorry crossed a rural road. A mill gate opened. Steam rose. A drum turned. A press tightened. Oil floated. Kernels cracked. Fibre burned. Effluent was treated. Shells found a buyer. Empty bunches returned to soil.

Nothing should be wasted because everything once came from land, sunlight, rain and labour.

And perhaps that is the simplest way to explain the palm oil mill to any visitor standing inside one for the first time, warmed by steam, humbled by noise and wondering what on earth is happening.

A fruit bunch entering a mill is not merely being processed. It is being translated from plantation into food, energy, industry and livelihood.

So when the visitor finally removes the safety helmet and sees the next lorry waiting at the gate, perhaps the mill no longer looks like noise and smoke. It looks like a system of value.

And the real pride of a good mill lies not in boasting how many tonnes of fresh fruit bunches it processed, but in being able to share, calmly and proudly, where every tonne went – from gate to weight, from steam to streams, from waste to grace and from soil to society.
